Do you have a link to those modified Chainmail rules you're using? I've always wanted to do a mercenary troop campaign, sort of like The Black Company or Barbara Hambly's Sun Wolf books.
You never cease to impress and inspire. This is the kind of campaign that really grabs me. Must be my upbringing on the pulps and s&s. Wonderful update.
Right now it’s a d6 table that starts at l3 and will get rolled on once per level. Prob make it a 2d6 so there’s a curve of rarer and more common aberrations
My players are pretty unpredictable so usually very little.
I sketched out the basics of the setting, I knew I was going to be using the outdoor survival map, printed out a few dungeon maps and have been flying by the seat of my pants, using random tables, mostly and then taking notes at the end of sessions so that I can make things fit together and keep the world moving around the characters
Sorry for the late response, I find it very inspiring how you're coming up with it as you go. I don't get to play very often so I find low prep difficult and kind of scary to do sometimes.
The zombies pulling people back to their fortress to offer their blood and the disappearing bodies from tenement houses gave me flash backs to the Black Company and the black castle in shadows linger.

Most of my games, no matter what the system seem to turn into mercenary style campaigns!!
I have a really simplified mass combat system called killchain on my itch -
The simplified chainmail is just the tables in actual chainmail used for melee:
What X in D6 does one troop type need to kill the other?
Just use the old tables after determining what troop type they will attack and defend as.
This way for Big retainer engagements of like 8 to 12 on 12, you can just throw a handful of six sided dice for each side
